PDCA Cycle Guide

Plan, Do, Check, Act is the smallest complete unit of improvement: define the problem and the plan, try the change, check what actually happened, and act on what you learned — standardize or adjust. The guide walks through each step with the questions that keep teams honest, especially the Check and Act steps most teams skip.

When to use it

The situations it fits

  • When teams jump straight to solutions before understanding the problem
  • When changes are made but nobody verifies they worked
  • When the same problem comes back because the fix was never standardized
  • When you want one common problem-solving language across the organization

How to use it

Step by step

  1. 1.Plan: define the problem, the current condition, the target, and the proposed countermeasure
  2. 2.Do: implement the change on a small scale first, where you can learn safely
  3. 3.Check: measure the result against the target — what actually happened, and why?
  4. 4.Act: standardize what worked, or adjust and run the cycle again
  5. 5.Share the learning so other teams and shifts benefit

Illustrative example

What it looks like in practice

A team is losing forty minutes per shift to changeover delays. Plan: they time the changeover and find most of the loss is hunting for tools. Do: they pilot a shadow board on one line. Check: changeover drops by fifteen minutes — good, but short of target. Act: they standardize the board across lines and run the cycle again on the next biggest loss.

This example is illustrative, not a client case study.

Common mistakes

What to avoid

  • Skipping straight from a vague problem statement to a favorite solution
  • Declaring victory at 'Do' without checking the measured result
  • Standardizing nothing, so the gain erodes within weeks
  • Running PDCA as a paperwork exercise instead of a learning cycle
